Why Your Best Ideas are Making Your Firm Slower

The heavy cost of the almost-finished

Most advice firms aren’t held back by a lack of ideas. They are held back by the ghost of ideas they started six months ago.

I was looking at a practice’s CRM last week. They had a slick new simplified onboarding process, well, they had half of one.

The digital forms were live, but the automated follow-up emails were still “in progress,” and the team was still manually typing data into a spreadsheet because they didn’t quite trust the integration yet.

They felt exhausted.

Not because they were working too hard on new things, but because they were carrying the weight of the old things they hadn’t quite put down.

I call this implementation debt.

Just like financial debt, it carries an interest rate. Every time you have to explain a half-baked process to a new staff member, or fix a manual error that an automated tool should have caught, you’re paying interest.


The three signs you’re over-leveraged

You can usually tell when a firm is drowning in implementation debt by looking at three specific areas:

  • The “Workaround” Culture: Your team has developed creative, manual ways to bypass tools that were supposed to make their lives easier.

  • The Tab Fatigue: You have 14 software subscriptions, but use the core functionality of perhaps three. The rest are just “potential” sitting on your balance sheet.

  • The Training Loop: You find yourself explaining the same process over and over because there is no single source of truth—just a collection of half-updated Word docs.


Clearing the deck

Before you buy the next shiny AI tool or launch a new marketing campaign, you have to pay down the debt.

This isn’t about working more; it’s about deciding what to finish and, more importantly, what to kill.

If a piece of software hasn’t been fully integrated after six months, turn it off. If a process is 80% documented, spend the four hours required to get it to 100% or delete the document entirely. The “middle ground” is where profit goes to die.
